Custom software is not inherently more flexible either. A package may fit a common process extremely well, while poorly scoped custom software can create new dependencies.

The short answer: use proven standard software for generic processes that do not set you apart. Consider custom development when recurring exceptions, integrations or your own way of working have strategic value. A hybrid combination is often the most sensible solution.

What is the difference?

Standard software is developed for a wider group of organisations. The supplier determines the core features, infrastructure and product roadmap. You configure the software within the package's capabilities.

Custom software is designed around a specific way of working or user group. You decide which processes it supports and how it works with other systems. That gives you more influence, but also requires product ownership, maintenance and clear agreements.

Between these two extremes is configurable SaaS: standard software that can be adapted extensively through settings, workflows and APIs. Look beyond the labels and investigate what a solution can actually do in your situation.

The main differences at a glance

Criterion

Standard software

Custom software

Speed of getting started

Often quicker for a common process

Requires analysis, design and development

Initial investment

Usually implementation and a subscription

Development plus setup and ongoing management

Process fit

You work within the model provided

Designed around your process

Adaptability

Depends on configuration and the supplier's roadmap

Set your own priorities within the budget and architecture

Integrations

Standard integrations and available APIs

Focused on the required systems and business rules

Maintenance

Largely handled by the supplier

Requires contractual and technical arrangements

Dependency

Supplier, pricing model and product direction

Code quality, documentation and the party managing the software

Ownership

Right to use under the terms

Depends on contractual agreements

This table provides guidance, not an automatic answer. A standard package with a good API may offer more room to adapt than custom software that only its original developer understands.

When does standard software make sense?

Standard software works well when many organisations are solving roughly the same problem. Examples include accounting, email marketing, payments, ticket recording and common online store functions.

An existing package is likely to fit well when:

your process largely follows common ways of working;

you are willing to adapt the process to the package;

the required integrations are well supported;

a reliable supplier can take responsibility for security, updates and availability;

exceptions are limited and manageable manually;

you gain no distinctive advantage from the internal workings of this process.

You are buying more than features: you also get maintenance, documentation, support and further development. That can avoid a great deal of in-house technical management.

Do check how essential the missing features really are. A long wish list can easily lead to extensive configuration and plugins, when a simpler process might work better.

When can custom software make a difference?

Custom software becomes worth considering when the process itself sets you apart, or when recurring exceptions do not fit well within existing packages.

Signs include:

your team repeatedly transfers the same data between systems;

an important process consists of several separate workarounds;

standard integrations lack essential business rules;

customers or team members have to adapt to the system's limitations;

a supplier's changes hold back the development of your own services;

a process combines data and actions from several sources;

access rights, logging or ongoing management require a specific setup.

Custom development does not have to mean a completely new platform. A focused application, integration layer or workflow may be enough to fill the gap.

Compare more than the feature list

A demo mainly shows what software can do under ideal conditions. Also investigate how the solution handles your day-to-day reality.

Process fit

Does the normal route work well? Then test the exceptions. What happens with a partial delivery, an amended contract, a different pricing agreement or a manual correction?

Adaptability

Can authorised team members adjust settings, or does every change need a developer? How quickly can the solution adapt when policies, the catalogue or processes change?

Integrations

Are usable APIs, webhooks and export options available? Can failed transactions be reprocessed? Is it visible when an integration is not working?

Data and ownership

Where is data stored? Can you export all of it in a usable format? Who may use and delete it? What happens when the agreement ends?

Ongoing management and continuity

Who monitors the solution, installs updates and responds to incidents? Is knowledge shared among several people, and is the way it works documented?

Look at the total cost of ownership

A licence price and a development budget cannot be compared directly. For both options, build an overview covering the same realistic period of use and record the assumptions.

For standard software, include:

licences per user, transaction or usage tier;

implementation and data migration;

setup, training and process changes;

additional modules and integrations;

custom modifications that need checking during upgrades;

support costs and the cost of a future switch.

For custom software, also include:

analysis, design, development and testing;

hosting, security and monitoring;

maintenance of code and dependencies;

documentation and knowledge transfer;

changes prompted by new processes or external systems;

availability of people who can manage the solution.

Do not overlook daily manual work in either scenario. A cheap package can become expensive if team members continually correct information or copy it between screens. Conversely, custom software may be excessive when a standard process only occasionally needs an exception.

Investigate integrations before you choose

In e-commerce, very few applications operate independently. An online store may interact with the ERP, product information system, warehouse, payment platform, carriers, CRM and customer service.

Before choosing, check which data can be read and changed, how up to date the updates are, which usage limits apply, how authentication works, how failed transactions are retried and whether a test environment is available.

A tick next to “has an API” says little about practical usability. Map one important data flow from start to finish and test its most difficult step. Our article on reliably integrating an online store and ERP helps make that assessment concrete.

Make dependencies visible

Every software choice creates dependencies. With a SaaS package, you depend on the supplier, its pricing model and product direction. With custom software, you depend on code quality, documentation and the team managing it.

Lock-in does not have to rule out a solution, but it should be a conscious decision. Ask in advance about full data export, migration terms, ownership of configuration and code, transferable documentation, standards used and support during a future switch.

For custom software, specify in the contract who owns the source code, documentation, accounts and infrastructure. Make sure another qualified provider can understand and manage the solution.

A hybrid approach is often the strongest option

You do not have to choose entirely standard or entirely custom software. Many e-commerce organisations are better served by a combination:

use a proven online store platform for the catalogue and checkout;

retain an existing ERP for financial and logistics processes;

add a focused integration layer for business-specific rules;

build your own customer or team workspace on top of existing sources;

automate only the workflows where standard software falls short.

This lets you buy generic capabilities and invest specifically in the part that sets your service apart. Keep the boundary clear: separate scripts, plugins and exceptions must not quietly grow into undocumented custom software that is difficult to manage.

A practical discovery process in seven steps

Map the current process from its trigger to the result.

Mark manual work, waiting time, errors and recurring exceptions.

Separate essential requirements from preferences.

Map systems, data flows and responsibilities.

Compare standard, custom and hybrid options using the same criteria.

Test the biggest technical or organisational uncertainty with a small trial.

Agree ongoing management, ownership and a possible exit in advance.

The outcome may differ by process. You can choose standard software for accounting while using custom software for a specific order workflow. That is a deliberate allocation, not an inconsistency.

Frequently asked questions

Is custom software always more expensive?

Not necessarily. Custom software requires investment in development and ongoing management. Standard software involves licences, setup, integrations and sometimes continuing manual work. Compare total costs, not just the initial proposal.

When has a standard package been customised too far?

When upgrades become increasingly risky, processes depend on workarounds, or only specialists still understand the configuration. That is a good time to reconsider the intended architecture.

Can another provider manage custom software later?

Yes, if ownership, documentation, source code, infrastructure and handover are properly arranged. Make this part of the project agreement, rather than leaving it until you part ways.

Do you need to define every requirement fully first?

No. Understand the main processes and risks, and test the most uncertain assumptions early. Details emerge through use; the chosen solution needs room to respond to them.

Choose based on the process, not the label

Standard software is often the most sensible foundation. Custom software earns its place where your process genuinely differs, integrations become complex or your own way of working has strategic value.

Explore custom software from Yindle

Discuss your software options

When should you choose an existing package, and when should you commission development?
